Host the discussion and reach agreement
The host owns process quality, not the groupās answer.
During contribution
State the prompt, deadline, visibility rule, and agreement rule. Invite missing perspectives. If entering a proxy response, read it back and confirm attribution.
During reveal and deliberation
Summarize areas of convergence without declaring consensus. Ask what evidence or assumption produces each difference. Classify statements as support, concern, question, evidence, reservation, or objection. Keep criticism attached to a proposal rather than a person.
During convergence
Voting can reveal the distribution of preferences; it does not automatically create legitimate agreement. Use pairwise comparison or ranking when several options remain, then present the proposed final wording.
Agreement scale
A practical five-point check is: 1 = cannot support, 2 = serious concerns, 3 = can live with it, 4 = support, 5 = strongly support. A reasoned objection requires discussion even when the numerical threshold is met.
Ratification
Before ratifying, read the exact final response, rationale, reservations, decision rule, and intended downstream use. Record who approved it and when.
